How to Stop Subvocalizing When You Read (and Why You Never Fully Can)

You read in silence, but it isn't silent. Someone is saying the words in your head, one at a time, with pauses and intonation. Focus hard enough and you can sometimes feel a tiny movement in your throat.
The voice has a technical name: subvocalization. It also has a bad reputation in speed-reading courses, where it gets blamed as the one thing keeping you stuck under 250 words per minute. Silence the voice, they say, and your speed doubles.
Half of that is true. The other half is exactly why people drill for months and get nowhere.
Where the voice that reads for you comes from
You weren't born with it. You built it yourself, in first grade.
That's when you learned to read the long way: see the letter, turn it into a sound, string the sounds into a word, recognize the word, and only then reach meaning. Every word had to pass through sound, and it shows up in the numbers: fluency measurements on Romanian first-graders put oral reading speed at the end of first grade somewhere around 35 to 40 words per minute. Not because the children are slow, but because no shortcut exists yet.
As reading becomes fluent, a second route opens up: the direct one. The written form of a word reaches meaning without a detour through pronunciation. But the old route never shuts down. It keeps running in the background, quieter now, and what you hear is that same route.
And it still has work to do there. Baddeley named that system the phonological loop: a sound store lasting a few seconds, where the brain keeps words "warm" while it assembles them into a sentence. When you read a long sentence with the subject up front and the verb at the end, the inner voice is what holds the beginning in mind until you reach the end.
So it isn't a malfunction. It's your working memory operating at a low volume.
What the electrodes show: the voice never fully goes quiet
Subvocalization isn't a metaphor and it isn't a subjective sensation. It can be measured.
Attach electromyography electrodes to the laryngeal muscles of someone reading silently, and the machine records activity. The muscles that would produce speech contract just slightly — not enough for sound, but enough to show up on the trace. The activity rises when the text gets harder and drops when it's easy.
Here's the important part. It shows up even in very fast readers and in people who honestly report hearing nothing in their heads at all. The 2016 review by Rayner, Schotter, Masson, Potter, and Treiman — the most thorough survey of the speed-reading literature that exists — states outright that inner speech cannot be fully eliminated in skilled readers, and that trying to suppress it completely is the wrong target, because it supports comprehension.
In other words: the promise that you can get rid of the voice in your head for good doesn't describe anything ever observed in an actual person. What you can achieve is something else — and that something else is useful. It just has to be named correctly so you know when you've actually gotten there.
The ceiling is real, but it isn't where you've been told
The classic argument sounds convincing: you can't read faster than you can talk, and talking has a physical limit, so the inner voice keeps you pinned there.
Brysbaert's 2019 meta-analysis, drawing on hundreds of studies, gives the numbers. Reading aloud settles around 183 words per minute in adults. Silent reading, by contrast, reaches 238 for nonfiction and 260 for fiction. The inner voice is already faster than the mouth, because it skips the muscles, the lungs, and actual articulation.
But it isn't free. When every word runs through the phonological route, your pace stays tied to how fast you can pronounce it internally — somewhere under 300 words per minute for most people. The data backs this up: in a study of avid readers who timed themselves through entire books, only 11 out of 48 broke 300. It's worth checking the full numbers on real-world reading speed before you set a target.
Here's the nuance the courses skip. Even if you switched the voice off entirely, you wouldn't reach 800. The strongest predictor of reading speed, measured by Kuperman and Van Dyke in 2011 across a full battery of skills, is how fast you recognize words — and that rests on vocabulary and on how much you already know about the topic. The voice is a brake. It isn't the main one.
Mental counting, step by step, with a book and a timer
In the lab, the technique is called articulatory suppression, and it's simple: you occupy the vocal channel with a repetitive, meaningless sequence so it no longer has the capacity to pronounce what you're reading.
You need a book and a timer. Nothing else.
Pick an easy text. Light fiction or nonfiction, ideally something you've read before. Not the chemistry textbook, not the contract. The reason comes in the next section, and it isn't a cosmetic one.
Start a three-minute timer. While you count, your eyes move through the text normally, line by line.
Count silently, "one, two, one, two." Steady pace, roughly two numbers per second, unhurried. "La-la-la-la" works just as well. The sequence has to be boring and predictable — otherwise it steals your attention instead of freeing up the visual route.
Don't sync the counting to the words. This is the mistake that voids the whole exercise. If you say "one" on the first word and "two" on the second, you're feeding the voice instead of blocking it. The counting runs like a metronome in the background, completely independent of where your eyes are.
Keep going even when it feels foggy. The first 30 to 60 seconds feel drained of meaning for almost everyone. That isn't failure — it's the sign that the vocal route has actually been interrupted and the visual one isn't trained yet.
One minute without counting, on the same text. This is the actual payoff: the contrast. The voice comes back, but quieter and faster than before.
Close the book and say out loud, in two or three sentences, what you just read. Skip this step and you haven't measured anything — you've just moved your eyes across the page. If you stumble, you read faster than what actually stuck.
Two or three sessions a week, on different passages, are enough. There's also a variant where you hum instead of counting, and humming deserves its own look, because the evidence there points slightly differently.
The price: working memory foots the bill
Articulatory suppression is the standard tool memory researchers use to deliberately disrupt verbal working memory. That's what it was built for. When you use it while reading, you're not just cutting the pronunciation — you're also cutting the store that holds the start of a long sentence until you reach its end.
The cost has been measured, and the result is unexpectedly clean. In a 1970 experiment, Hardyck and Petrinovich trained readers to suppress their subvocalization using feedback from the laryngeal electromyography signal. On easy material, comprehension stayed intact. On difficult material, it collapsed. Same people, same technique — the only variable that changed was how hard the text was.
That gives you a practical rule worth remembering better than any other in this article: never count on a text you actually need to understand the first time through. On a novel, you might not even feel the loss. On a dense chapter, you feel it late — after you've turned three pages without following the thread.
Mental counting is a training drill, not a way of reading.
What's actually left, once it settles
The correct target is reduction, not elimination. Anyone selling you elimination is selling you a state that has never been observed in any reader ever hooked up to electrodes.
What you're left with, instead, is personal proof that meaning can reach you without full pronunciation, at least on easy text. You're left with a less insistent voice in the days that follow, which frees up some pace. And you're left with a switch you control consciously: you flip it on for light fiction or a reread, and you flip it off for anything that actually matters.
And one last honest note. If you're currently reading at 200 words per minute, the voice probably isn't your most expensive problem. Attention that drifts off the page and unnecessary regressions to the previous line usually cost more, and it's worth taking inventory of your own brakes before you start cutting anything.
